CSAT (Customer Satisfaction) is a survey-based metric that quantifies how happy customers are, typically on a 1-5 scale. Operators care because it's a leading indicator of Churn, Expansion Revenue, and Lifetime Value - it moves before the P&L does.
CSAT measures customer satisfaction through a direct question: "How satisfied were you with [experience]?" Customers respond on a scale (usually 1-5), and your CSAT score is the percentage of respondents who chose 4 or 5 (the top two boxes).
Formula: CSAT = (Number of 4s and 5s) / (Total responses) × 100
A company with 400 survey responses where 320 gave a 4 or 5 has a CSAT of 80%.
CSAT is transactional - you measure it after specific customer interactions (after a support call, after onboarding, after a purchase). This makes it different from broader relationship metrics. It tells you how a specific interaction landed, not whether the customer loves your brand overall.
The number means nothing without context. What counts as 'good' depends on your industry and which interaction you're measuring:

The longer CSAT stays depressed, the faster the gap widens.
Your team has capacity for one project this quarter. Option A: rebuild the onboarding flow (onboarding CSAT is 58%, 300 new customers/quarter). Option B: improve the billing support experience (billing CSAT is 65%, 800 customers/quarter). Both would cost roughly $80,000 in Implementation Cost. Historical data shows satisfied customers (CSAT 4-5) have a Lifetime Value of $6,000 vs $2,000 for dissatisfied (CSAT 1-3).
Option A raw Expected Value: Raising onboarding CSAT from 58% to 78% yields 60 more satisfied customers per quarter (300 × 0.20). Expected Value of the improvement: 60 × ($6,000 - $2,000) = $240,000 in Lifetime Value created.
Option B raw Expected Value: Raising billing CSAT from 65% to 80% yields 120 more satisfied customers per quarter (800 × 0.15). Same Lifetime Value gap: 120 × ($6,000 - $2,000) = $480,000 in Lifetime Value created. On raw numbers, Option B looks like the clear winner.
But causality strength differs. A customer who scores low on onboarding probably never reached Value Realization - the onboarding experience directly caused the Lifetime Value gap. A customer who scores low on a single billing interaction may still be happy with the product overall and unlikely to Churn over it. The billing CSAT-to-Churn link is weaker.
The question you need to answer from your own data: What fraction of customers who score 1-3 on this specific interaction actually Churn because of it? Pull your historical Churn Rate broken down by satisfaction at each interaction type. If 80% of low-onboarding-CSAT customers Churn within 6 months, but only 25% of low-billing-CSAT customers do, the causality gap is steep.
Adjusted comparison: If your data shows 80% of Option A's Lifetime Value delta is attributable to the onboarding experience, the adjusted Expected Value is $192,000. If only 25% of Option B's delta is causally tied to the billing interaction, the adjusted Expected Value is $120,000. Option A wins at $192K vs $120K despite Option B's larger raw number. Derive that causality estimate from your Churn data - do not guess.
Insight: CSAT segmented by interaction type turns a vague 'improve customer satisfaction' goal into a concrete resource allocation decision. The interaction with the worst score isn't always the best investment - you need to weight by volume, Lifetime Value impact, and how tightly that specific interaction drives Churn. The raw Expected Value comparison is the starting point. The causal adjustment - which you must derive from your own historical data, not intuition - determines the actual answer.
CSAT = (top-two-box responses / total responses) × 100. It's a percentage, not an average score. Measure it at specific customer interactions, not as a vague overall number.

Treating the aggregate number as meaningful. A company-wide CSAT of 75% tells you almost nothing. The same score could mean every interaction is mediocre, or that onboarding is 95% and billing is 40%. Always segment before acting.
Tying CSAT directly to individual incentives without auditing. Per Goodhart's Law, the metric becomes the target. Agents optimize for the score (begging for 5s, cherry-picking easy tickets) instead of the experience. Use CSAT as a team-level diagnostic, and run Spot-Check audits to keep it honest.
Ignoring response rate. A CSAT of 92% from 40 responses out of 4,000 customers is not a strong signal - it's likely biased toward customers who had extreme experiences. Always report the response rate alongside the score, and be skeptical of any score derived from below 10% response rate.
Your e-commerce business has a post-purchase CSAT of 72%. You survey 500 customers per month. You know that customers rating 1-3 have a 40% probability of making a repeat purchase within 6 months, while customers rating 4-5 have an 85% probability. Average order value is $120. Calculate the Expected Value of repeat Revenue for the current CSAT, then calculate it again if you improved CSAT to 85%.
Hint: Split the 500 respondents into satisfied (4-5) and dissatisfied (1-3) groups at each CSAT level, then multiply each group by its repeat-purchase probability and average order value.
At 72% CSAT: 360 satisfied, 140 dissatisfied. Expected repeat Revenue = (360 × 0.85 × $120) + (140 × 0.40 × $120) = $36,720 + $6,720 = $43,440. At 85% CSAT: 425 satisfied, 75 dissatisfied. Expected repeat Revenue = (425 × 0.85 × $120) + (75 × 0.40 × $120) = $43,350 + $3,600 = $46,950. The 13-point CSAT improvement yields $3,510/month in additional expected repeat Revenue - about $42,120/year. Compare that to whatever the CSAT improvement initiative costs to determine ROI.
You're an Operator reviewing two support teams. Team A handles 600 tickets/month with CSAT of 88%. Team B handles 200 tickets/month with CSAT of 62%. Your VP wants to retrain Team B. Before approving the Budget, what questions would you ask to make sure CSAT is telling you the real story?
Hint: Think about what could make the comparison unfair - ticket type, customer segment, response bias, and sample size.
Key questions: (1) What types of tickets does each team handle? If Team B gets billing disputes and cancellations while Team A gets how-to questions, the CSAT gap might reflect ticket difficulty, not team skill. (2) What's the response rate for each team? CSAT is a foundational metric in Unit Economics because it quantifies the customer experience in a way that connects to financial outcomes. It feeds directly into Churn Rate - dissatisfied customers leave, and CSAT detects dissatisfaction before cancellation. Through Churn, it impacts Lifetime Value and Expansion Revenue - satisfied customers stay longer and buy more, both of which flow through to Revenue on the P&L. The Service Recovery concept depends on CSAT as its trigger mechanism: you can't recover relationships you don't know are damaged. Downstream, CSAT data supports customer segmentation decisions (which segments need investment?) and resource allocation choices (where should you spend to improve?). Watch for its interaction with Goodhart's Law - any metric used as a target will be gamed - and use Quality Control processes like Spot-Check audits to keep CSAT honest.
